A Substack consultant builds and fixes the business side of a newsletter. That means the publication settings, the paywall, the welcome email, the About page, the offer you sell, and the path a reader walks from one free note to a paid subscription. Writing is usually the part the client keeps. Everything around the writing is the job.
Most consultants sell the work three ways: a one-time audit of what you already have, a done-for-you setup delivered over a few weeks of 1:1 sessions, or ongoing coaching while you build it yourself. The price follows the format, not the hours.
Here is the work itself, in the order it usually happens.
A consultant does the work. A coach teaches you to do it and reviews what you built. Both are legitimate, and the right one depends on how much time you have.
Hire a consultant when your calendar is full and you want the setup finished correctly the first time. Hire a coach when you have the hours, want to learn the system, and would rather own it yourself. I wrote a separate piece on what a Substack coach does if that is the side you are leaning toward.
Pricing on this work falls into four shapes.

Be careful with anyone who quotes a price before asking what you publish and who reads it. The scope decides the number.
Hire one when the newsletter already has readers and no income, when you are about to turn on paid subscriptions and want the architecture right before you announce it, or when you have an audience somewhere else and want the newsletter live in weeks instead of months.
Do not hire one if you have never published anything. Write 10 posts first. A consultant can fix a publication that exists. Nobody can position a newsletter that has not found its voice yet, and you will pay for the discovery you could have done for free.
Four questions worth asking before you pay anyone.
It is worth it when the cost is smaller than the income you are leaving on the table. A publication with 1,000 engaged readers and no paid tier, no welcome email and no offer is losing money every week it stays that way. If you have 40 subscribers and no clear topic, spend the money later.
A few weeks, run as scheduled 1:1 sessions rather than one long call. The slow part is never the platform. It is deciding what you sell and who it is for.
They can build the machinery that converts attention into subscribers, and they can tell you where the attention comes from. Nobody can outsource showing up in Notes and comments in your own voice, which is where most Substack growth comes from.
You need one less for growth and more for conversion. An audience that follows you on another platform will move if the offer and the welcome are clear, and most of that work happens in the first session.
Setup is the build: settings, paywall, welcome, About page, offer page. Strategy is the decision about what to sell, to whom, and in what order. Paying for a build with no strategy gives you a tidy publication that earns nothing.
